In 15 large advertising experiments at Facebook, observational estimates of the lift in purchases missed the measured lift by a factor of three in half of the studies, usually by overstating it.

In one minute

Five things the playbook asks you to do

  1. Decide on the margin: what the last $10,000 bought, per channel.
  2. Treat platform results as a claim until a lift test sets the factor.
  3. Land every budget move as a ladder the platforms can absorb.
  4. Send your CRM outcome back to every platform you pay.
  5. Plan the quarter as a range, and name the tests that narrow it.

The 12 rules

The 12 rules that decide where the next dollar goes

  1. 01 Record every channel's results twice: as the platform reports them and as your CRM records them
  2. 02 Decide on marginal return, and show average return as context
  3. 03 Treat platform-reported results as a claim until a lift test sets the incrementality factor
  4. 04 Test the largest line with the weakest evidence first, with the decision rule written before the start
  5. 05 Build a mix model once you hold two to three years of clean weekly data, and calibrate it with your tests
  6. 06 Move money from the worst incremental margin to the best, within written monthly limits
  7. 07 Land every move as a ladder: set step size, one read window apart, events above the learning threshold
  8. 08 Consolidate until every ad set can learn, and send the deepest funnel event with enough volume
  9. 09 Derive creative volume from the budget: weekly events divided by the learning threshold
  10. 10 Keep one naming and UTM standard, capture click ids on every lead, own the spend-to-outcome table
  11. 11 Give every decision one clock, one owner and a written limit; log every move with a re-read date
  12. 12 Plan as a range, re-forecast monthly, and name the tests that will narrow the range

Inside the playbook

Inside the playbook

  1. What changes at $100K a month
  2. The Next-Dollar Rule: margins, increments and steps
  3. Attribution, experiments and models: three instruments, three questions
  4. Lift tests: how to measure what a channel causes
  5. The marketing mix model: when it pays, what it needs, how to read it
  6. Allocation and reallocation: rules for moving money
  7. Scaling without resetting what the platform learned
  8. Account structure at scale: consolidation, automation and signals
  9. Creative volume as a consequence of the budget
  10. One source of truth: naming, tagging and the spend-to-outcome table
  11. Reporting cadence: who decides what, and when
  12. Forecasting: a budget as a range
  13. Governance: agencies, in-house teams and the rules between them
  14. The first 90 days
  15. Worked example: one quarter at $450K a month

Plus the workbook: channel scorecard, marginal-return calculator, scaling ladder, lift-test sizer, test calendar, decision rights, naming and UTM builder, 90-day plan, agency scorecard.

When eBay switched off its brand search ads, 99.5% of the lost paid clicks came back through organic results.
